Context
The client, a global leader in Product Information Management, wanted to understand why opportunities were being lost, and, more importantly, how those insights could sharpen its go-to-market strategy. The goal wasn't a post-mortem. It was to convert the outcomes of real buying decisions into intelligence the business could act on.
I led a comprehensive Win/Loss Analysis program focused on prospects that had ultimately selected a competitor or decided not to move forward, the deals that usually leave the least evidence behind and hold the most insight.
Objective
• Understand the real reasons the company was losing opportunities, beyond what the CRM records.
• Get an outside-in view of how the market perceived the company relative to its competitors.
• Translate those findings into strategic guidance for product marketing, messaging, sales enablement, and go-to-market.
• Give leadership evidence, not anecdotes, on where credibility was won and where momentum was lost.
Solution
Working closely with the executive team, I designed the methodology, ran the research, and turned raw interviews into strategy.
• Research design: Built a structured Win/Loss program for lost opportunities across multiple competitive situations.
• In-depth interviews: Conducted executive-level interviews with former prospects — going past the stated reason for loss to the real decision drivers.
• Pattern synthesis: Rather than simply cataloguing reasons for loss, identified recurring themes across positioning, competitive differentiation, pricing perception, sales execution, product capabilities, and buyer decision-making.
• Strategic translation: Converted qualitative insight into actionable recommendations for product marketing, messaging, sales enablement, and future go-to-market priorities.
The deals you lose hold the insight you need most. How a structured Win/Loss program gave a global PIM leader decision-grade intelligence, not just interview summaries.
Benefits
• An outside-in view of market perception: Evidence-based clarity on how buyers saw the company versus its competitors, not how it assumed it was seen.
• Where credibility was won, where momentum was lost: A clear read on which parts of the buying process built trust and which quietly lost deals.
• Direction, not just data: Strategic recommendations that fed product marketing, messaging, and sales enablement, with go-to-market priorities grounded in real buyer behavior.
• Decision-grade intelligence for leadership: An objective foundation for future GTM decisions, replacing internal debate with market evidence.
Business Impact
The value wasn't a research deliverable, it was strategic market intelligence. By turning lost deals into structured insight, the company gained an objective, outside-in understanding of its market position and a clear, evidence-based path to strengthen how it positions, messages, and sells. Win/Loss became not a look backward, but a tool for sharpening go-to-market.
